How Monzo got its users
A waitlist with a visible position you could jump by inviting friends, plus a forum where customers voted on the roadmap.
Confirmed. The team said it publicly, or the signals leave no room for doubt.
Reproducible, but it will cost you real money, real months, or a skill you may not have.
The edge you do not have: A banking license that creates the wait and justifies the queue
- Retention that advertising cannot buy
- Customer support that runs itself
- A product with a learning curve, so people need each other
- Daily presence for the first 6 months
- Zero marketing posture
Community in 2026
Excellent for retention, slow for acquisition. It does not create the first wave, it amplifies it.

5 steps, in the order they ran them.

Monzo's early waitlist showed you your own place in the queue, and a Golden Ticket you passed to one friend moved you up it. Copy the mechanic, not the bank: put a live position number on your signup confirmation, email each person their rank when it changes, and hand every signup exactly one transferable invite that skips the line. One, not ten. Scarcity is what makes people spend a favour on it. Count invites redeemed, never invites issued.
done whenTwo weeks after you start emailing queue positions, divide invites redeemed by invites issued. Below one in five, either the position is not visible enough or you handed out too many invites for one to feel worth spending.

Monzo's forum runs at community.monzo.com on Discourse, and the categories split chat from build: 'Making Monzo' and 'Feedback & Ideas' next to rooms like 'Fintech Chat' and 'Monzo Chat'. Discourse is free to self-host, but the structure is the real work. Open two categories on day one: one where you post what you are building next, one where they post what is broken. Add the off-topic rooms only once the same faces show up twice.
done whenCount the distinct people who posted in your build category two weeks running. Under five and you have a comment section, not a forum. Keep answering in DMs and email until five people come back on their own.

Monzo Labs lives in the app under Account, tap your name, scroll to Monzo Labs: a list of prototypes any customer can switch on. Each one gets its own forum thread named after it, 'Now in Labs: Safety nets', 'Now in Labs: Spending Block'. Build the same pairing: a toggle in settings, and one thread per prototype linked from that toggle. The people who turned it on are the only ones qualified to reply, and a suggestion box gets you neither.
done whenFor your last prototype toggle, compare thread replies against the number of people who switched it on. Under one reply per ten testers means the thread was not linked from the toggle itself.
- 4
Monzo staff post in that forum under their own accounts rather than a support handle, and a change big enough to annoy people gets a named megathread, like 'App Evolution (new look Monzo app): Feedback Megathread'. When you ship something disruptive, open the complaint thread yourself, pin it, and answer in it under your real name for two weeks. Anger you host is anger you can reply to. The rest lands in app store reviews.
done whenAfter your next disruptive change, count complaints landing in your pinned thread versus app store reviews, X and support email. If most land outside, you opened the thread too late.

On monzo.com/refer-a-friend the payout runs on a chain, not a signup: share your unique link, your friend applies within 30 days, your friend makes their first card payment within 30 days. Tie your own reward to the second real action in your product, not to the account existing. Then announce the programme in your forum before any other channel, because the people already answering strangers' questions there are the ones whose word carries.
done whenCheck what share of referred signups reach the second action you chose as the payout trigger. If most stall before it, you are paying for signups you were never going to keep.
